Forms were being filled out dozens of times a day. Their database was growing, and agents had more than enough work to do.<\/p>\n\n\n\n<p>And then came the \u201cbut.\u201d<\/p>\n\n\n\n<p>But despite all that campaign success, a portion of those potential clients were being lost permanently.<\/p>\n\n\n\n<p>As you might have guessed, <strong>the problem<\/strong> wasn\u2019t a lack of interest or demand. It was that<strong> the system wasn\u2019t prepared for the growth.<\/strong><\/p>\n\n\n\n<p>In this article, I won\u2019t be talking about theories or generic advice. I\u2019ll show you:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>What the situation looked like before we started working together<\/li>\n\n\n\n<li>Where exactly the gaps were<\/li>\n\n\n\n<li>What risks was the existing structure hiding<\/li>\n\n\n\n<li>And why Google Sheets was no longer enough<\/li>\n<\/ul>\n\n\n\n<p>After that, I\u2019ll walk you through the solutions my team and I built, step by step, from restructuring the database and migrating to new software, to automations and a dashboard for visualizing analytics.<\/p>\n\n\n\n<p>I\u2019ll do my best to <strong>describe the real problems and limitations we ran into and then the solutions we built to address each one.<\/strong><\/p>\n\n\n\n<h2 class=\"wp-block-heading\"><strong>The Core Problems of the Real Estate Agency<\/strong><\/h2>\n\n\n\n<h3 class=\"wp-block-heading\"><strong>1. Losing leads as volume grew<\/strong><\/h3>\n\n\n\n<p>As the number of leads in the database increased:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>Some potential clients were never called in time<\/li>\n\n\n\n<li>There was no clear mechanism for follow-up calls<\/li>\n\n\n\n<li>When an agent\u00a0 finally reached a client they\u2019d spoken to before, too much time had passed, and the client was already gone<\/li>\n\n\n\n<li>Some leads were buried in the database and lost permanently<\/li>\n<\/ul>\n\n\n\n<p>This led to direct financial losses for the agency.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\"><strong>2. No standardized process for working with leads<\/strong><\/h3>\n\n\n\n<p>The agents:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>Relied on memory and personal organization<\/li>\n\n\n\n<li>Had defined procedures but rarely followed them, often forgetting to collect specific information from clients<\/li>\n\n\n\n<li>Didn\u2019t follow a unified logic when entering information into the database, and the growing chaos slowed their work down further<\/li>\n<\/ul>\n\n\n\n<p>There was no order or discipline in day-to-day actions.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\"><strong>3. Chaotic and unstructured database entries<\/strong><\/h3>\n\n\n\n<p>After the audit, it became clear that:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>Different agents filled in information in different ways<\/li>\n\n\n\n<li>There were no clear rules about what to record or how<\/li>\n\n\n\n<li>The data was difficult to analyze or use further down the line<\/li>\n\n\n\n<li>The database wasn\u2019t functioning as a reliable source of truth<\/li>\n<\/ul>\n\n\n\n<p>This made accountability and analysis almost impossible.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\"><strong>4. Using Google Sheets as the primary database<\/strong><\/h3>\n\n\n\n<p>The state of things before the project:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>Potential clients were collected from various advertising campaigns<\/li>\n\n\n\n<li>Everything lived in a single file with separate tabs for each campaign<\/li>\n\n\n\n<li>The number of tabs grew over time, eventually exceeding 10<\/li>\n\n\n\n<li>There was no centralized control<\/li>\n\n\n\n<li>Google Sheets was being used as a CRM, which introduced serious structural limitations<\/li>\n<\/ul>\n\n\n\n<h3 class=\"wp-block-heading\"><strong>5. Duplicate clients and multiple calls to the same person<\/strong><\/h3>\n\n\n\n<p>It doesn\u2019t take long to figure out what happens when you\u2019re running 10 or more ad campaigns, collecting client data, and one person fills out forms from several different campaigns.<\/p>\n\n\n\n<p>That data gets stored in different tabs, which inevitably leads to duplicate records.<\/p>\n\n\n\n<p>And what happened as a result?&nbsp;<\/p>\n\n\n\n<p><strong>Different agents were calling the same client. Poor client experience. An unprofessional impression. A loss of trust.<\/strong><\/p>\n\n\n\n<h3 class=\"wp-block-heading\"><strong>6. No centralized performance visibility<\/strong><\/h3>\n\n\n\n<p>Before we started the project, the agency owners were dealing with the following:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>Agent performance data was spread across more than 10 spreadsheets<\/li>\n\n\n\n<li>There were no automated reports; everything had to be done manually<\/li>\n\n\n\n<li>There was no visualization<\/li>\n\n\n\n<li>Decisions were made on gut feeling, not data<\/li>\n<\/ul>\n\n\n\n<p>Because of all of this, the owner asked us to build a dashboard that would analyze and visualize everything they needed. With that dashboard in place, they gained:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>A clear picture of the monthly company performance<\/li>\n\n\n\n<li>Visibility into each individual agent\u2019s results<\/li>\n\n\n\n<li>Comparison against monthly KPI targets<\/li>\n\n\n\n<li>Analysis for any selected time period<\/li>\n<\/ul>\n\n\n\n<p><strong>7. No automation of repetitive daily tasks<\/strong><\/p>\n\n\n\n<p>Agents were wasting time:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>Manually tracking new potential clients<\/li>\n\n\n\n<li>Manually checking for duplicate records<\/li>\n\n\n\n<li>Manually organizing their workload<\/li>\n<\/ul>\n\n\n\n<p>This reduced their effectiveness and their capacity for actual client work.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\"><strong>Summary: The State of the Real Estate Agency Before the Project<\/strong><\/h2>\n\n\n\n<p>Before moving on to the solutions, let\u2019s step back and summarize where things stood.<\/p>\n\n\n\n<p>As you\u2019ve already gathered, this real estate agency wasn\u2019t struggling to attract potential clients.<\/p>\n\n\n\n<p>It was struggling with:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>Lack of structure<\/li>\n\n\n\n<li>Lack of control<\/li>\n\n\n\n<li>Lack of standards<\/li>\n\n\n\n<li>Lack of visibility<\/li>\n\n\n\n<li>Dependence on human memory<\/li>\n\n\n\n<li>Decentralized data<\/li>\n<\/ul>\n\n\n\n<p>In other words, the business was growing, but the system wasn\u2019t built to handle that growth.<\/p>\n\n\n\n<p>In the next part, I\u2019ll walk you through the entire process we went through \u2013 step by step \u2013 and every automation we built to solve each one of these problems.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\"><strong>Solution 1: Structuring the Database and Strategic Migration<\/strong><\/h2>\n\n\n\n<p>Our first step was to restructure the existing database in Google Sheets. We added new columns to introduce clear standards for how information was recorded. Some were designed to be filled in automatically through automations, and others were intended for later analysis and performance measurement.<\/p>\n\n\n\n<p>The goal was simple: make the data consistent, measurable, and usable.<\/p>\n\n\n\n<p>Only after the database was properly structured was the client in a position to take the next logical step \u2013 migrating to more serious software.<\/p>\n\n\n\n<p>That\u2019s when we moved the entire database into Airtable.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\"><strong>The problem that surfaced in Airtable<\/strong><\/h3>\n\n\n\n<p>On the surface, everything looked solved. The data was more organized, the interface was friendlier, and the capabilities were greater.<\/p>\n\n\n\n<p>But a new structural risk emerged.<\/p>\n\n\n\n<p>The database continued to grow using the same model it had started with in Google Sheets: a separate table for each advertising campaign.<\/p>\n\n\n\n<p>That meant:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>Every new ad campaign required a new table<\/li>\n\n\n\n<li>Automations would have to work across a growing number of tables, slowing them down<\/li>\n\n\n\n<li>Information remained just as scattered as before<\/li>\n\n\n\n<li>Control was becoming increasingly complex<\/li>\n<\/ul>\n\n\n\n<p><strong>This model wasn\u2019t sustainable.<\/strong><\/p>\n\n\n\n<p>So I requested a meeting with the agency owner. I explained that if they continued down this path, in a few months, they\u2019d find themselves in the exact same situation, just in a more modern piece of software.<\/p>\n\n\n\n<p><strong>The problem wasn\u2019t the tool we\u2019d chosen.&nbsp;<\/strong><\/p>\n\n\n\n<p><strong>The problem was the architecture and the way they worked.<\/strong><\/p>\n\n\n\n<h3 class=\"wp-block-heading\"><strong>The strategic decision: centralizing the tables<\/strong><\/h3>\n\n\n\n<p>We proposed restructuring the advertising campaigns and the database itself.<\/p>\n\n\n\n<p>Instead of a separate table for each campaign, we created:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>One primary table for apartment advertising campaigns<\/li>\n\n\n\n<li>One primary table for house advertising campaigns<\/li>\n\n\n\n<li>One \u201cReferrals\u201d table, added at the client\u2019s explicit request<\/li>\n<\/ul>\n\n\n\n<p>This way, all potential clients, regardless of which specific ad they came from, began flowing into the same logical structure based on property type.<\/p>\n\n\n\n<p><strong>This brought several key advantages: easier database management, fewer points of risk, simpler automations, better visibility, and easier maintenance going forward.<\/strong><\/p>\n\n\n\n<p>Most importantly, <strong>we stopped the growth of chaos before it could take hold again.<\/strong><\/p>\n\n\n\n<p>Instead of building more and more automations to patch the problem, we changed the structure so the problem wouldn\u2019t reappear.<\/p>\n\n\n\n<p>This was the first real breakthrough in the project. If you let those records participate in the duplicate-detection logic, you start getting false signals.<\/p>\n\n\n\n<p>If a client filled out a form seven months ago and now fills out a new one, that\u2019s a new opportunity for the business, but the system sees it as a \u201cduplicate.\u201d That\u2019s a different situation and needs to be treated differently.<\/p>\n\n\n\n<p><strong>So we built an internal automation script in Airtable that runs exclusively across the three main tables the agency uses daily<\/strong>: \u201cApartments,\u201d \u201cHouses,\u201d and \u201cReferrals.\u201d<\/p>\n\n\n\n<h3 class=\"wp-block-heading\"><strong>Why does this matter in this particular project?<\/strong><\/h3>\n\n\n\n<p>In this agency, potential clients were coming in from many different ads. That\u2019s normal for a growing business, but it\u2019s dangerous without a control mechanism in place.<\/p>\n\n\n\n<p>This script was the first layer of control.&nbsp;<\/p>\n\n\n\n<p>Once it was in place, we could build on it with confidence, knowing the incoming flow was no longer \u201ccontaminated\u201d by duplicates.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\"><strong>Solution 3: Initial Contact Form That Automatically Creates a Standardized \u201cComment 1\u201d in the Database<\/strong><\/h2>\n\n\n\n<figure class=\"wp-block-image size-full\"><img decoding=\"async\" width=\"1620\" height=\"766\" src=\"https:\/\/marinextai.com\/wp-content\/uploads\/2026\/02\/Automation-Form-to-CRM-for-Real-Estate-Agency-build-by-Mariela-Slavenova-CEO-Marinext-AI.png\" alt=\"Automation - Form to CRM for Real Estate Agency, build by Mariela Slavenova, CEO, Marinext AI\" class=\"wp-image-23322\" srcset=\"https:\/\/marinextai.com\/wp-content\/uploads\/2026\/02\/Automation-Form-to-CRM-for-Real-Estate-Agency-build-by-Mariela-Slavenova-CEO-Marinext-AI.png 1620w, https:\/\/marinextai.com\/wp-content\/uploads\/2026\/02\/Automation-Form-to-CRM-for-Real-Estate-Agency-build-by-Mariela-Slavenova-CEO-Marinext-AI-300x142.png 300w\" sizes=\"(max-width: 1620px) 100vw, 1620px\" \/><\/figure>\n\n\n\n<p>Even with a well-organized database, if every agent writes notes in their own way, the data quickly becomes difficult to read, analyze, and use as a real system.<\/p>\n\n\n\n<p>So we built an automation that standardizes the most important moment in the sales process: the first conversation with a potential client.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\"><strong>Why was this automation necessary?<\/strong><\/h3>\n\n\n\n<p>When an agent speaks with a new client, they need to collect key information. In real life, however, a few things tend to happen:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>The agent\u00a0 is rushed because they have more calls lined up<\/li>\n\n\n\n<li>They write notes quickly and chaotically<\/li>\n\n\n\n<li>They miss important details<\/li>\n\n\n\n<li>They often forget to ask some of the required questions<\/li>\n<\/ul>\n\n\n\n<p>The end result is predictable: after a week, even the agents themselves can\u2019t make sense of what was discussed with that client, and the agency owner has no chance of doing any meaningful analysis.<\/p>\n\n\n\n<p>This automation solves exactly that.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\"><strong>How the automation works, explained simply<\/strong><\/h3>\n\n\n\n<p>The automation begins with an internal form that the agent completes immediately after the first conversation with a lead.<\/p>\n\n\n\n<p><strong>The form acts as a \u201cnotes template\u201d that ensures every agent collects the same information in the same way<\/strong>. (This part is critically important, which is why I\u2019m emphasizing it.)<\/p>\n\n\n\n<p>The fields include things like:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>Which agent\u00a0 spoke with the client<\/li>\n\n\n\n<li>Client ID (to locate the correct record in the database)<\/li>\n\n\n\n<li>Reason for searching and timeline<\/li>\n\n\n\n<li>Square footage and requirements<\/li>\n\n\n\n<li>Area<\/li>\n\n\n\n<li>Floor<\/li>\n\n\n\n<li>Budget and financing<\/li>\n\n\n\n<li>\u0414\u043e\u043f\u044a\u043b\u043d\u0438\u0442\u0435\u043b\u043d\u0430 \u0438\u043d\u0444\u043e\u0440\u043c\u0430\u0446\u0438\u044f<\/li>\n\n\n\n<li>Which table the client is in (apartments, houses, or referrals)<\/li>\n<\/ul>\n\n\n\n<h3 class=\"wp-block-heading\"><strong>What happens after the form is submitted?<\/strong><\/h3>\n\n\n\n<p>Once the agent\u00a0 hits \u201cSubmit,\u201d n8n does the following:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>Takes all the data entered in the form<\/li>\n\n\n\n<li>Generates a clean, formatted text block from a template<\/li>\n\n\n\n<li>Writes that block into the \u201cComment 1\u201d column in the Airtable database<\/li>\n<\/ul>\n\n\n\n<p>This is the most important part: <strong>instead of the agent writing free-form text, the system automatically builds the comment in a standardized format.<\/strong><\/p>\n\n\n\n<h3 class=\"wp-block-heading\"><strong>The real benefit for the agency<\/strong><\/h3>\n\n\n\n<p>This solution may seem small, but its impact is enormous because it influences every stage that follows.<\/p>\n\n\n\n<p>Agents follow a consistent standard that doesn\u2019t depend on personal style, experience level, or discipline. The data is now \u201creadable.\u201d&nbsp;<\/p>\n\n\n\n<p>Anyone can open a client\u2019s profile and understand what was discussed without having to call a colleague. Even when they had notes from previous conversations, those notes were written in different ways and didn\u2019t provide quick clarity on what mattered most.<\/p>\n\n\n\n<p>This created two concrete problems. First, after the initial contact, there was often no clear picture of who the client was or exactly what they were looking for. Second, when following up, the agent had no clear plan for leading the conversation or for what questions to ask to move the client toward a deal.<\/p>\n\n\n\n<p><strong>The result was wasted time, inconsistent communication, and weaker conversion rates from what were otherwise quality leads.<\/strong><\/p>\n\n\n\n<h3 class=\"wp-block-heading\"><strong>How do automation and AI work together?<\/strong><\/h3>\n\n\n\n<p>The core idea of this <strong>automation<\/strong> is straightforward.<\/p>\n\n\n\n<p>\u0422\u043e <strong>takes chaotic agent notes and turns them into a ready-to-use \u201caction package\u201d that the agent can use immediately, without having to think about where to start or what\u2019s important.<\/strong><\/p>\n\n\n\n<p>Instead of every agent\u00a0 reading through long comments, searching for meaning, and improvising an approach on the spot, the system uses AI to automatically do three things:<\/p>\n\n\n\n<p><strong>AI builds a short, structured client profile<\/strong>, a synthesis of what matters most: budget, location, criteria, timeline, deal likelihood, and preferred communication style.<\/p>\n\n\n\n<p><strong>AI generates an approach strategy<\/strong> to lead the conversation, position offers, identify the client\u2019s priorities, and handle typical objections.<\/p>\n\n\n\n<p><strong>AI prepares the exact questions <\/strong>the agent should ask in the next contact to clarify key unknowns and move the client toward a decision.<\/p>\n\n\n\n<p><strong>All of this is written directly to the client\u2019s profile.&nbsp;<\/strong><\/p>\n\n\n\n<p>When the agent opens the record, they see organized information and a clear plan, not a pile of scattered notes.<\/p>\n\n\n\n<p>In short, we turn notes into a ready-made sales framework, consistent across all agents and immediately applicable.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\"><strong>The effect on the team<\/strong><\/h3>\n\n\n\n<p>The agent opens the client profile and immediately sees three things ready to go:&nbsp;<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>a clear client profile showing what the client is looking for and how ready they
